Pricing IQ

The ICX Consulting methodology for managing prices continuously, with clear rules and margin measured every month.

Pricing IQ is ICX Consulting's proprietary methodology for managing prices as a continuous process rather than a once-a-year adjustment. A dedicated team from the Pricing, Costing & Revenue Management practice analyzes and adjusts prices every month, measures the margin the company actually captures and keeps alive the rules that sales applies in every quote.

In meeting after meeting with CEOs, CFOs and sales leaders, the same sentence comes up regardless of country or industry. We are selling more than ever, yet the profit does not show up. Behind it there are usually price lists updated for inflation, discount policies full of exceptions and a heavy dependence on each salesperson's negotiating skill. Pricing IQ exists so that this conversation stops repeating every quarter.

The methodology is part of the ICX system for profitability. It starts from the PCR (Pricing, Costing & Revenue Management) diagnostic, relies on the true cost that Costing IQ builds and runs on the company's pricing technology and CRM, so that the pricing strategy does not stay in a slide deck.

WHAT IS PRICING IQ

Pricing IQ is the monthly service through which ICX analyzes and adjusts a company's prices on an ongoing basis, with a dedicated team. It starts from a conviction the practice repeats in every engagement. You cannot talk seriously about price without clarity on cost, and you cannot talk about sustainable profitability while cost, price and the sales process are governed as separate islands.

That is why Pricing IQ never starts from a blank page. It takes the price and discount architecture defined after the PCR diagnostic, where true cost works as the floor and a feasible price range is built around it by segment, channel, region, customer type, perceived value and the role each product plays in the portfolio. On that basis the team reviews every month how prices, discounts and margin behave, and proposes the adjustments the strategy requires.

The work covers decisions that many companies leave without an owner. How much to charge for each product, customer and channel. Where a cost-plus price should evolve into a value-based price. Which promotions and discounts are buying volume at the expense of profit. And what willingness-to-pay information should feed the value proposition that marketing communicates and sales defends.

The difference from a traditional pricing project is cadence. Costs rise and fall, the product mix shifts, new competitors appear and market conditions change. Without structured follow-up, organizations drift back to old habits, such as month-end discounting or metrics that go back to measuring volume alone. Pricing IQ turns pricing discipline into a monthly routine with owners, data and decisions.

Costing sets the floor of the price. Pricing sets the ceiling, and Pricing IQ works to capture it month after month.

BENEFITS OF PRICING IQ

Price is the most powerful profit lever and, at the same time, the one most often set by reflex. A classic McKinsey analysis of the average economics of S&P 1500 companies estimated that a 1% price increase, with stable volumes, would lift operating profit by about 8%. The same arithmetic works in reverse with every unnecessary discount. Pricing IQ exists so that this lever is managed with method rather than urgency.

For the board and the CEO, Pricing IQ provides monthly visibility of margin by product, customer and channel, and confidence that the pricing policy is applied in the field and not only on paper. Profitability discussions stop being debates of opinion between departments.

For the CFO, margin is no longer something discovered at month-end close. Price lists are reviewed when costs change, the impact of discounts is measured and a single price lives in finance, in sales and in the CRM.

For the head of sales, discounts move from case-by-case concessions to tools of an explicit policy, with rules and approvals. The sales team negotiates within clear limits and knows where to defend price and where it has room to give.

For the CMO, willingness-to-pay information feeds the value proposition and the promotion strategy, so that every campaign adds margin and not just volume.

Across the value chain ICX works on with its clients, Pricing IQ acts on three decisions. Converting better, because every quote goes out with a defensible price. Retaining and building loyalty with the right customers, because commercial terms reflect what each one contributes. And operating more efficiently, because prices are no longer recalculated by hand in spreadsheets nobody governs.

ICX APPROACH

Pricing IQ is the stage that keeps ICX pricing work alive, and the practice organizes it in a sequence that begins well before any price changes. First, the PCR diagnostic reviews how costs are calculated today, how prices and discounts are structured, how the CRM is actually used and how commercial performance is measured. ICX concentrates that diagnostic in about a month and closes it with a map of gaps and opportunities. Then the strategy, discount rules and price lists are designed and taken to the technology where quotes are built. From there, Pricing IQ takes over to measure margin every month and adjust.

The floor of every decision is true cost. With Costing IQ, ICX measures the cost to serve each product, customer and channel, and Pricing IQ compares that floor with the value the market is willing to pay. That comparison shows where a cost-plus pricing scheme makes sense and where value-based pricing is the better choice.

The rules the team maintains are explicit. A minimum price below which a sale is not authorized. Larger discounts only when the customer commits to volume, improves payment terms, accepts exclusivity or signs a long-term contract. Products that track relevant competitors closely and products that hold a premium because customers do not compare them. Iván Arroyo, who leads the practice, develops these criteria in his articles on competitive pricing and on portfolio segmentation.

Technology executes, it does not decide, and it is chosen according to company size. For mid-sized and large companies, Pricing IQ includes Symson, a specialized pricing platform. For small companies, the same work runs on the Microsoft stack, with Power BI, Fabric and similar tools. In both cases, ICX takes price rules into HubSpot or Salesforce so they apply to every quote, or into the CPQ the company already uses. The goal is for the approved price to reach the channel where it is applied and for the result to flow back into the data that feeds the next month's review.

Pricing IQ also connects with the rest of the commercial architecture ICX designs through its B2B sales consulting. Pricing analyzes. Sales Architecture designs. The CRM operationalizes. The CPQ executes. When the four pieces serve the same margin target, pricing strategy stops depending on each salesperson's memory.

USE CASES

When Pricing IQ makes sense

Companies usually reach the ICX pricing practice through recognizable symptoms. Sales grow but margin does not. Every salesperson gives the same customer a different discount. Costs went up and price lists stayed the same. Nobody can say with certainty which products or customers make money. Or the company is about to launch a product or enter a country and does not know what to charge. When the diagnostic confirms that the problem is structural rather than occasional, Pricing IQ is how the fix is sustained over time.

Use cases by industry

Grocery and retail. In supermarket and grocery chains, ICX analyzes pricing and promotions with Pricing IQ to compete on experience and margin, not only on price. The work separates the products shoppers use to judge a store's price level from those where there is room to capture value.

Manufacturing and B2B distribution. In manufacturing, ICX analyzes pricing and cost with PCR, Pricing IQ and Costing IQ, and designs sales processes for distributors and key accounts. In these businesses the biggest opportunity usually lies in pricing discipline, in price lists, volume discounts and commercial terms, before any dynamic algorithm.

Fintech and financial services. In payments, lending and insurtech companies, ICX applies Pricing IQ to monetization so that user growth does not erode margin.

Ecommerce. Where prices are compared in seconds, the ICX pricing practice defines which products respond to the market, against which competitors and within what limits, so that reacting to a rival's promotion does not end in a price war.

Use cases by role

CEO. Needs to know whether sales growth is turning into profit and which pricing and portfolio decisions move the result fastest.

CFO. Wants a realized margin that can be compared with planned margin every month, and a discount policy with limits and approvals.

Head of sales. Needs clear rules to quote quickly without giving away profitability, and metrics and incentives that reward mix and margin, not volume alone.

CMO. Wants the value proposition, promotions and price to tell the customer the same story.
