Revenue Operations Consulting to Align Marketing, Sales and Service

Revenue operations consulting from ICX Consulting puts marketing, sales and customer service on one process model, one set of data and one CRM, so leadership manages revenue with the same numbers every team sees. RevOps is how your commercial strategy becomes a daily operation in HubSpot, Salesforce or Creatio.

What Is RevOps and Why Leadership Needs It

It is Monday morning and the leadership team is reviewing the quarter. Marketing reports more qualified leads than ever. Sales says most of those leads were never ready to buy. Customer service brings a list of accounts about to cancel that nobody in sales knew about. Finance shows a fourth version of the forecast, rebuilt overnight in a spreadsheet. Each report is accurate inside its own system, and none of them agree.

RevOps, short for revenue operations, is the discipline that ends that conversation. It aligns the processes, data, technology and metrics of marketing, sales and customer service around a single revenue goal. Instead of three departments handing work to each other, the company runs one revenue engine with shared definitions, shared handoffs and a shared view of the customer from the first visit to the renewal.

In practice, revenue operations answers the questions that usually fall between departments. When does a lead become an opportunity, and who decides? What information must travel with each customer when it moves from sales to onboarding? Which number is the forecast, and where does it come from? Who owns the CRM, its fields and its automations? Companies that cannot answer those questions with one voice pay for the gap in lost deals, slow responses and reports nobody trusts.

That is why RevOps is a leadership decision before it is a technology project. Buying another tool does not align teams that work with different definitions, and automating a disordered process only produces disorder faster. ICX Consulting first defines the to-be process, the business rules, the control points, the KPI and the OKR, and only then automates them in the CRM.

How Our RevOps Consulting Aligns Marketing, Sales and Service

ICX Consulting is a Customer Experience and Commercial Strategy firm headquartered in Miami that serves enterprise and mid-market companies. Our RevOps consulting works on four layers that must move together, because fixing only one of them leaves the others pulling in a different direction.

One Process Model Across the Customer Life Cycle

We map the customer life cycle end to end, from attraction and conversion to onboarding, service, retention and expansion. For each stage we define who is responsible, which entry and exit criteria apply, which service levels must be met and how the handoff to the next team happens. The result is a documented to-be process that marketing, sales and service agree on together, with business rules and control points that later become CRM automations.

One Data Model and Shared Definitions

Revenue operations depends on everyone counting the same thing. We agree on the definitions of lead, marketing qualified lead, sales qualified lead, opportunity, customer and churn, design the objects and properties that hold them, assign an owner to each field and set data quality rules for duplicates, mandatory fields and updates. Leadership gets a single version of the pipeline and the forecast instead of competing spreadsheets.

One CRM as the Operating System

The process and the data model are built into the CRM so the platform enforces them every day. ICX implements HubSpot, where it is a HubSpot Solutions Partner at Platinum tier with more than 10 years of relationship with HubSpot, Salesforce, where it is a Salesforce Consulting Partner, and Creatio for companies that need complex process orchestration. When a company runs more than one CRM, we design the HubSpot and Salesforce integration and the rules that decide which system owns each record.

Governance That Keeps the Engine Running

Alignment fades when nobody owns it. We define a revenue operations governance model with a cross-functional committee, a change request process for the CRM, a calendar of pipeline and forecast reviews and clear responsibilities for the people who administer the platform. Sales Automation and Marketing Automation are services we deliver inside that model, not ends in themselves.

Revenue Operations in 90-Day Phases

ICX works in 90-day phases based on Growth-Driven Design. The first processes are in production within the first 90 days, and the work then continues phase by phase according to the priorities leadership sets. This is not a promise that the whole program ends in 90 days. It is a way to see results early while the roadmap keeps moving.

Phase 1 Diagnose and Design the First Processes

We start with a diagnostic and a maturity model that show where marketing, sales and service are disconnected today. With that evidence we choose the processes that matter most for revenue, usually lead management and the handoff between marketing and sales, and design their to-be version with rules, control points and metrics. Those processes are configured in the CRM and go into production.

Phase 2 Extend to Pipeline, Forecast and Service

The next phase brings opportunity management, forecasting and the handoff from sales to onboarding and service into the same model. Dashboards for each level of the organization replace manual reports, and integrations with the ERP, billing or other systems are added in the order the business needs them.

Phase 3 Optimize, Adopt and Scale

Later phases focus on adoption, automation of repetitive work, retention and expansion processes and continuous improvement. Each phase closes with a review of the KPI and OKR, so leadership decides the next priorities with data. The ICX Transformation Framework guides how each team adopts the platform.

KPI and OKR for Revenue Operations

Revenue operations is measured by the health of the whole revenue engine, not by the activity of one department. We help leadership choose a short set of indicators and connect them to objectives and key results for each quarter.

Typical KPI include conversion rates between life cycle stages, pipeline coverage against the target, forecast accuracy, sales cycle length, win rate, average deal size, response time to leads and service cases, customer retention, expansion revenue and data quality in the CRM. OKR turn those indicators into quarterly commitments, such as improving the conversion from qualified lead to opportunity or shortening the time between a closed deal and the start of onboarding. Every indicator has a definition, an owner and a dashboard in the CRM, so the weekly meeting discusses decisions instead of whose number is right.

How RevOps Connects With ICX Sales Methodologies

RevOps is the operating layer, and the ICX sales methodologies give it a design to operate. Revenue Architecture sets the revenue and margin target and connects pricing, sales design and the CRM, so revenue operations knows what the system must deliver. Sales Architecture defines segments, value propositions, the sales model, roles and the path of each deal, which become the stages and rules of the pipeline. The Sales Performance Scorecard measures financial, operational, customer and growth results from each rep to the CEO. The PROACTIVE sales methodology gives the team a nine step cycle from prospecting to retention that the CRM can guide and measure.

When the CRM itself is the gap, our CRM implementation services describe how ICX builds the platform around the process. The sales consulting practice brings all of these methodologies together.

Revenue Operations Is Not Revenue Management

The names sound alike, but they solve different problems. Revenue operations aligns the processes, data and systems of marketing, sales and service. Revenue management decides prices, discounts, mix and capacity to maximize revenue and margin, a discipline ICX covers in its pricing and revenue management practice with PCR, Pricing IQ and Costing IQ. They complement each other, since good prices need an operation that applies them consistently, and a well run operation needs prices that protect margin.
