In this context, ZUMA seeks to evolve towards a more structured, digital and process-oriented model.ICX accompanied ZUMA in a comprehensive transformation aimed at optimizing its business processes, strengthening its technological architecture and improving the security of its operation. Through a structured approach that combined process modeling, development practice improvement, and cybersecurity assessment, ZUMA was able to organize its operation, increase efficiency, and establish solid foundations for sustainable and scalable growth in a competitive environment.
The challenge
ZUMA faced significant challenges stemming from the lack of standardization and documentation of its business processes, which limited operational efficiency and hindered scalability. The operation depended largely on unstructured practices, without a comprehensive vision of the value chain or management based on processes aligned with international best practices.
In addition, the previous implementation of its ERP presented opportunities for improvement in key aspects such as version control, environment management, development practices and deployments, which generated risks in the stability of the operation and in the quality of the software.
From a technology perspective, vulnerabilities were also identified in security infrastructure, systems, and processes, posing a risk to information integrity and business continuity.
In this context, ZUMA needed to structure its operation under a clear process model, strengthen its technological capabilities and mitigate security risks to support its growth and improve its competitiveness.

The solution
ICX designed and implemented a comprehensive solution that addressed in a coordinated manner the transformation of processes, the improvement of technological practices and the strengthening of organizational security.
On the process front, a structured management model was developed based on international standards such as APQC and BPMN, using specialized tools for value chain modeling and support processes. This exercise made it possible to document, order, and align key business processes, establishing a clear foundation for optimization. Additionally, process mining capabilities were incorporated to analyze and automate critical processes, starting with the sales support process, which allowed identifying inefficiencies and improving their performance.
In parallel, ICX led the review and optimization of the Microsoft Dynamics ERP implementation, addressing critical aspects such as versioning control, development practices, environment management and deployments. A new code management strategy based on multiple branches was defined, allowing greater traceability, control and stability in development. Likewise, work was done on the standardization of practices, technical documentation and the implementation of an integration and continuous deployment (CI/CD) approach, improving the quality and efficiency of the development cycle.
Additionally, a cybersecurity project was executed in conjunction with a specialized partner, evaluating the infrastructure, systems, networks, security roles and internal procedures. Based on this diagnosis, an action plan was defined to mitigate vulnerabilities, strengthen security and ensure operational continuity.
This comprehensive approach allowed ZUMA not only to optimize its processes, but also to strengthen its technological base and reduce operational risks.
